Proactive updates solve this. When you tell the customer "Your order is being packed," "Your order left our shop at 2pm," and "Our rider is 15 minutes away," you eliminate uncertainty. The customer relaxes, trusts you, and is far more likely to buy from you again.
The problem is that sending these updates manually for every order takes significant time. At five orders a day, it is manageable. At twenty, you are spending more time messaging customers about their orders than actually fulfilling them.
The Update Points
A good order-to-delivery communication flow has five touch points.
1. Order confirmation. Immediately after receiving payment. "We have received your order and payment. Here is what we are preparing for you."

Not every order needs all five updates. For same-day delivery within Nairobi, updates 1, 3, and 5 are the essentials. For orders shipped via courier to other counties, all five keep the customer informed during a longer wait.
Setting Up the Order Tracker
Create a Google Sheet called "Orders and Delivery" with these columns:

Semi-Automated Workflow (The Realistic Approach)
Full automation of WhatsApp messages requires the API. For sellers doing 5-30 orders daily, the semi-automated approach is practical and fast.
The workflow:
- Payment comes in. You log the order in your tracker. Open WhatsApp, type
/confirmed, fill in the details, send. - When you pack the order, update the tracker status to "Packed." Send the
/packedmessage. - When you hand the order to the rider, update the tracker to "Dispatched" and add the rider's departure time. Send the
/dispatchedmessage. - When the rider confirms delivery (they message you or call), update the tracker to "Delivered." Send the
/deliveredmessage.
Each message send takes about 20-30 seconds with the quick reply template. For 20 orders a day across four update points, that is roughly 25-30 minutes of messaging. Compare that to the time you would spend answering individual "where is my order?" messages.
Batch processing tip: If you dispatch multiple orders at once (say, five orders going out with the same rider in the morning), send all five dispatched messages back to back. Open your tracker, filter by Status = "Packed," and work through the list.
Adding Rider/Courier Information
Customers feel more secure when they know who is delivering and how to reach them.
For your own riders: Include the rider's name and phone number in the dispatch message. "Your order is with our rider James (0712 XXX XXX). He should arrive between 2pm and 4pm."

Some customers (especially those buying from a website or for corporate orders) prefer email updates.
Automated email updates using Google Sheets and Apps Script:
Write a script that monitors your order tracker. When you change the Order Status column, the script sends the appropriate email template to the customer's email address.
This is full automation: you update one cell in the spreadsheet, and the customer gets an email. No separate messaging step needed.
The email templates mirror the WhatsApp templates but can include more detail: an order summary table, your return policy, and links to your social media.
Managing Delivery Problems
Things go wrong. Riders get delayed by traffic. Couriers lose packages. Customers give wrong addresses. How you communicate during problems defines your reputation.
Late delivery: "Hi [name], sorry for the update, but your delivery is running late. [Reason if appropriate: traffic delays / rider had a vehicle issue]. New estimated arrival: [updated time]. We apologize for the inconvenience."
Send this proactively, before the customer asks. A delay with communication is far better than a delay with silence.
Failed delivery (customer unavailable): "Hi [name], our rider attempted delivery at [time] but could not reach you. We will attempt again [tomorrow/next slot]. Please ensure someone is available to receive the order. Contact the rider at [number] to coordinate."

When to Upgrade to Paid Tools
If your order volume consistently exceeds 30 orders per day, the semi-automated approach starts stretching thin. Consider these upgrades:
WhatsApp Business API. Automate messages triggered by status changes in your system. Work with a BSP (Business Solution Provider) like 360dialog, Twilio, or WATI.
E-commerce platforms with built-in notifications. Platforms like WooCommerce (with WhatsApp plugins), Shopify, or Jumia/Kilimall handle order notifications automatically.
